A Feedback Loop From Inquiry to Sale

A confidential case study on a lead-to-sale automation for a US premium breeder: how an inquiry form became a measured sales channel using Cloudflare, Google Sheets and Klaviyo, without a CRM subscription.

Tracking that depended on the visitor's browser

01 /

Browser-only tracking gets blocked

The confirmation email and the events depended on a script in the visitor's browser. Ad blockers stopped it: in one week, 3 of 17 inquiries produced no event.

02 /

No outcome in the ad platforms

Meta and Google saw the form fill, never what happened next. They could not learn which inquiries became sales.

03 /

Every system lived alone

The form, the owner's notes and the email tool shared nothing. Sales were tracked by hand.

04 /

No budget for a CRM

With one or two sales a week, a CRM subscription was hard to justify. The setup had to be cheap and owned by the client.

One inquiry, one reliable loop

📥

One inquiry, one record

A Cloudflare Worker saves every inquiry in a Google Sheet the client owns, with UTM tags and click IDs kept for 90 days.

🛰️

Server-side Meta events

The Worker sends the Lead to Meta's Conversions API and matches it with the pixel event, so ad blockers no longer break it.

✉️

Instant confirmation

The Worker creates the event in Klaviyo, which sends the confirmation email for every inquiry.

🏷️

Statuses become events

When the owner marks a row Qualified or Won in the Sheet, an Apps Script trigger sends QualifiedLead or Purchase, with the amount, to Meta.

🧩

Better matching

Hashed contact data and a stable visitor ID raised Lead match quality from 7.8 to 9.3 out of 10.

🛡️

Built to fail safely

If Klaviyo or Meta is down, the inquiry is still saved. A unique lead ID blocks duplicates.

How it works

Every inquiry and every outcome passes through one small server script instead of the visitor's browser. The inquiry is saved in a table the client owns, sent to Meta and to the email tool, and when the owner marks it Qualified or Won, that outcome goes back to Meta with the sale amount.

The stack is Cloudflare Workers, Google Sheets with Apps Script, Meta's Conversions API and Klaviyo. It runs on free tiers, with Klaviyo on its free plan for now. Read the technical walk-through, including whether the free limits are enough →

What is not there yet

Meta wants roughly 50 target events per ad set per week to optimize on them. With one or two sales a week, QualifiedLead and Purchase are useful as quality signals and for building audiences, but the campaigns still optimize on Lead. Sending the same outcomes to Google Ads is the next step and is not live yet. A person who submits the form twice gets two confirmation emails, a trade-off we accepted for simplicity. Match quality for Purchase is lower, probably because some sales arrive without paid-source data (a hypothesis, to be checked as more sales come in).

The Takeaway

Automation for a small business does not have to mean an expensive CRM. It has to mean a loop that does not break: every inquiry recorded, every outcome sent back to the ads, every person answered. The same pattern works for any business where the sale happens in a conversation. Read the lead-generation side of this project.
